pastilhasandClaude Fable 5 b99a1e7443 todo: m3e upstream said no — vendoring is the path
issue #55 and PR #56 both closed unmerged. two reasons, and the first
one is ours: the PR wired one of three clipboard writes and left
Inspector and PromptPanel writing directly, so it added a public surface
without delivering the thing it was for. the issue text named all three
sites and the PR wired one.

the second is theirs and fair — embedding is not on their roadmap and it
is a single-user need so far.

what survives is worth more than the merge would have been: they said
the adapter design is sound and they would start from it, and named what
a complete version needs — the Canvas extraction plus every export path.
that is a specification for the fork.

pastilhasandClaude Fable 5 f5bd611848 todo: m3e-canvas as a plugin, with the measurements
not decided. the card carries numbers so the decision is not made from a
readme — which is what produced the first, wrong estimate.

the finding: next.js is not actually there. one import in 14,822 lines
and it is type-only, so there is nothing to strip. the fork line then
falls on a file boundary — page.tsx and lib/ai.ts are ours (~3,600
lines), the rest vendors (~11,200), and the split is meaningful rather
than convenient. buildPrompt/effectivePrompt are pure functions, so the
export point is a call rather than a bridge.

against it: 37 commits, three days old, 22 of them landed today. two
authors. 'vendor and track upstream' assumes an upstream that has
settled and this one has not started.

so the cheapest next step is an issue asking upstream for an explicit
seam — depend rather than fork. the answer changes what gets built.

pastilhasandClaude Opus 5 73a9b0bf51 officer blocks its event loop re-parsing a live 196 MB transcript
Chasing "Minesweeper is laggy" ended somewhere else entirely. Press-to-paint is
29ms median at x11vnc's socket and 29ms through the sidecar relay, but 35-200ms+
in the browser — so every bit of the variance is added by the one hop between,
which is officer.

Officer answering a trivial 401 on /api/health: median 1ms, p90 2ms, max 490ms.
summarizeTranscript full-reads and JSON.parses an entire transcript to build a
session-list row; timed against the largest here (196 MB, 70,137 entries) that
is 323ms to read plus 541ms to parse — 864ms of blocked loop per call. It is
cached on mtime, and a LIVE session appends every few seconds, so the cache
misses exactly when the agent is busy.

Filed rather than fixed: it is a hot path shared by every surface, and the right
shape (incremental parse keyed on size, versus moving summaries off the request
path) is an architecture call. The file already contains the argument for the
incremental version — "Claude only ever appends".

pastilhasandClaude Opus 5 d273dc6a14 install a plugin from a git URL, with no registry involved
the catalogue was the only way a remote plugin could arrive, so "build one and
give it to a friend" had no route. the first real case is a plugin that must
never be listed: fofos/fofos-admin is one website's admin panel, useful to
exactly one person.

MUCH smaller than the todo assumed. fetchPlugin already cloned, validated the
URL, refused to overwrite an existing directory, checked for a manifest and
removed a failed clone. exactly one line tied it to the marketplace — where the
string came from. so this is a source parameter threaded through, and a route.

THE NAME COMES FROM THE REPOSITORY, because appName is the DIRECTORY name and is
never declared in a manifest — the id cannot disagree with where the code sits.
that decision is inherited here rather than remade: the repo name becomes the
directory, the route segment, the table prefix and the sidecar suffix. so it is
checked against ^[a-z0-9]+(-[a-z0-9]+)*$ BEFORE anything is cloned; a half-clone
under an unusable name reads as a broken plugin rather than an absent one.

the URL is validated identically whether it came from the catalogue or from a
person, because the catalogue is not a trust boundary — it is just where a string
came from, and the same string reaches the same argv. what differs is who may
ask: this route is owner-only, and the owner is choosing what code runs rather
than choosing from a list somebody curated. validation is not review, and nothing
here reads what it cloned.

caught by testing: the source reached installPlugin and stopped there — the
fetchPlugin call still had the old two arguments, so a URL install fell back to
the catalogue and failed with "no catalogue entry". the guard tests are what
surfaced it, because the error named the wrong cause.

verified end to end against fofos-admin — cloned, schema applied, mounted, dock
pinned — then purged, since officer-dev is not that website's machine.

pastilhasandClaude Opus 5 b4cf1c6427 publish the catalogue from the release clones, and make the cards look like cards
three small things.

marketplace-sync reads PLUGINS_DIR now instead of assuming the directory it sits
next to. platform/plugins/ is what a machine has INSTALLED — updated by
plugins:update, which is a git pull — while the release is made in the workspace
clones. publishing from the install directory means the catalogue advertises the
version this machine happens to be running: 21 plugins were tagged and the store
went on showing 1.0.0 until this changed.

the grid cards used bg-white/40. this app's surfaces are a DARKENING of the
panel behind them — every other card and section here is bg-duck-dark/5 — so a
translucent white read as a pale box floating on a dark theme. picking a colour
instead of a token, and it only looked right against a background this app does
not have. hover now moves the BORDER and nothing else: a background swap across
twenty-one cards makes the whole grid twitch as the pointer crosses it.

the tag pills were the same value as the card surface, so they rendered as text
with no chip at all.

and the marketplace todo said the UI was not started. it is.

pastilhas 5d51212cca write down what today left unfinished
three, so none of it is re-derived:

agents-md-remaining — the five doc pairs landed; the runtime writers did not,
and that half is BROKEN rather than untidy. commanders, bots and plugin chats
write CLAUDE.md, opencode reads only AGENTS.md, so a commander run under
opencode is briefed with nothing and nothing reports it. names the three writers
by file. the 21 plugin repos are marked as the owner's to lead — not to sweep
unprompted.

marketplace-browse-by-tag — data layer done, UI not started. carries the two
questions that decide the shape: "All" as default, and whether the detail
replaces the grid or sits beside it, which is master-detail vs list-then-page and
contradicts how the screen is deliberately built today.

calendar-skill-never-used-by-an-agent — every recipe was run BY HAND and works;
no agent has ever read the skill and acted on a sentence. those are different
claims and only one of them is tested.

pastilhas 185aa3168e two todos from the caldav extraction
setting up a phone should be one link inside officer — open Calendar, the screen
already knows this phone is not set up, click, done. the endpoint for it exists
(POST /api/caldav/provision/ios) and nothing in the UI calls it, so the smooth
path is built and hidden while the path a new person walks has four fields.

it also does not currently work: the profile is refused by iOS 26.6 as "Invalid
Profile". the todo records what was RULED OUT with evidence rather than
reasoning, because that is the expensive part to redo — delivery works, the
phone really received it (the claim is logged now), the server side is correct,
and removing PayloadScope did not fix it. signing is untested and is the first
experiment.

second: a plugin with a sidecar proxy loses the request body on its own routes.
createSidecarProxy registers the whole mount prefix and bodyParser skips it,
which is right for forwarded traffic and load-bearing for uploads — but it
covers the plugin's own routes too. caldav works around it locally; the real fix
is the proxy claiming only the sub-path it serves, which is shared machinery and
not a thing to change with a phone waiting.

pastilhasandClaude Opus 5 16da10150b todo: a commander's watcher does not survive a reboot
the 2026.08.25.01 tag was pushed and nothing picked it up. commander 40's
loop-pid held 291464, dead; its last state file was written 2026-08-24 03:50,
and the machine came up at 12:40 the same day. no cron, and deploy-watch.sh
was not running either. commander 54 says "watching" only because it was armed
after that boot.

the watcher is a bare background process — not pm2, not systemd, parented to
whichever agent turn armed it. so a reboot ends it silently, and the only
signal is the absence of a word on a card. that breaks the one promise that
makes a commander worth having, quietly.

ranked by what it buys: SAY IT (a row that claims armed with a dead pid is
already detectable — router.ts computes watcherArmed and watcherRunning
separately for exactly this reason, so notify once and nothing else on the
list matters), then re-arm on boot, then stop it being a bare process at all.

interim: re-arm by hand after a reboot, and trust watcherRunning over
yesterday.

pastilhasandClaude Opus 5 8e2670ff1d todo: a plugin declares its secret purposes and the build checks it
encryptSecret/decryptSecret take the purpose as a plain string the caller
types, and nothing checks who is asking — vault passes 'vault', invoices
passes 'invoiceshelf', and either could pass 'wallet'. the per-purpose split
is real; what is missing is anything stopping a plugin naming a purpose that
is not its own.

it cannot be enforced at the call while plugins run in the platform's own
process: a function call carries no identity the callee can trust. the two
designs that would fix it properly — make the plugin a separate process, or
never hand it the key and do the operation on its behalf — were both declined
on 2026-08-25 as too large for now. keep the system, catch it in review.

so this is only the part that makes the review mechanical: declare the
purposes in the manifest, have docs:check fail on an undeclared one. records
what it does not buy, which is protection from a plugin nobody read.

backburner, low. explicitly not urgent.

pastilhasandClaude Opus 5 6b8cf848ff a turn this tab did not start is still a turn in progress
"Turn finished · no closing message" kept appearing over an agent that was
plainly still working, with output resuming a moment later.

isGenerating was set in exactly three places: sendPrompt, and the two reconnect
handshakes. So it answered "am I waiting for a reply I asked for", never "is
this conversation working". Every other way a turn begins left it false — a
commander waking on its own schedule, a queued prompt the server delivered,
another tab driving the same session, or a turn that started before this tab
was looking. The events still render, but buildRows reads isGenerating to
decide whether the last turn is finished, so a live turn was `complete` and the
moment it sat on a completed tool call with nothing said after it, the banner
fired. Same gap left the composer enabled mid-turn, and a message typed then
was not marked injected — which splits the live turn and prints the banner a
second way, the exact failure injected exists to prevent.

session:claude now sets it: the harness's own turn-start signal, and the only
one that arrives before any work does. tool:start sets it too, because
session:claude is not durable and a socket connecting mid-turn never receives
one, while a tool cannot start outside a turn.

Two candidates were measured rather than argued. A genuinely silent turn ending
earns the banner honestly, but 667 of 673 recorded turns end with
assistant:text immediately before result, so that is ~1% and cannot be it. And
a stale sync:live is real but rare: correlating every attach in the officer log
against the agent's own later output, 15 of 549 "not generating" attaches were
contradicted and one provably so. That residue is left alone — the tool:start
fallback now corrects it on the next event — and noted on the refresh card,
which is the same seam.

pastilhasandClaude Opus 5 a3fced25c4 one buffer per file, shared by every panel showing it
The code editor held file contents per panel while Monaco keyed the model by
file URI globally, so two panels on one file had two buffers and one model.
@monaco-editor/react resolves a model as getModel(uri) || createModel(value),
so the second panel adopted the first one's model and its own value was
ignored; the value-sync effect then overwrote the shared model with
executeEdits, and the flag suppressing onChange around that write is
per-instance — so the OTHER panel's onChange fired, and the editor answers that
with setContent. One panel's buffer silently became the other's and the tab
went dirty with no keystroke.

useEditorState now keys buffers by path in one shared store and keeps only the
tab set and active path per panel. openFile discards the content it is handed
when the file is already open elsewhere, mirroring what Monaco does with the
model — that is what removes the divergence, because there is then no value for
the sync effect to reconcile. Buffers are refcounted by holders and dropped
when the last panel closes, so closing a tab cannot discard another panel's
unsaved work; closing the last one still discards, as before.

keepCurrentModel is the other half and was needed under any fix: the default
disposes the shared model on unmount, and key={activeFile.path} makes that
every tab switch rather than only a panel close.

Writes go through queryClient.setQueryData rather than useGlobal's setter,
which applies a functional update to the data captured in render — invisible
with one writer, wrong with one per panel.

Nine tests, and the editor had none before. The known-bugs card stays OPEN: this
removes a mechanism that produces the reported shape, not the mystery of where
the log text came from. The trap stays armed, and it can now fire legitimately
when two panels share a file, so the stack matters more than the count.

2026-08-25 07:45:32 +00:00
pastilhasandClaude Opus 5 f16aa87d8b the code editor collides with itself: two panels, one model, two buffers
The "two Monaco editors sharing a model" elimination asked which OTHER
component mounts Monaco and never asked whether the code editor collides with
itself. It does — the panel is addable to a dashboard twice, and useEditorState
keeps files in a plain useState, so two panels hold two independent buffers for
one globally-keyed model.

Verified against @monaco-editor/react@4.7.0's built source rather than inferred.
Model lookup is getModel(uri) || createModel(value), so the second mount adopts
the first panel's buffer and ignores its own freshly-read value. The value-sync
effect then overwrites the shared model with executeEdits. And the flag that
suppresses onChange during that write is per-instance, so one panel's
programmatic write fires the OTHER panel's onChange — which CodeEditor answers
with setContent(path, value). The other panel's buffer becomes this one's
content and goes dirty with no keystroke: dirty tab, content nobody typed, disk
untouched, fixed by reopening. Exactly the reported shape.

Unmount also disposes the shared model (keepCurrentModel defaults false), and
key={activeFile.path} means that fires on every tab switch, not only on panel
close — so one panel can dispose a model another is still displaying.

Not yet a closed case: nothing in the app writes job output into
useEditorState, so this produces the right shape but does not explain where the
log text comes from. No fix shipped — the two candidates (per-panel model URIs
vs sharing the state to match the shared model) differ in whether Monaco's
TypeScript resolution keeps working, and that is the owner's call. Trap stays
armed.

pastilhasandClaude Opus 5 9bf31eb53c /chat read the model from location.state, which a refresh does not have
The composer showed the bare harness "claude-code" instead of the model. Root
cause: NewChat called useChat(undefined, locationState?.model). location.state
is only set by an in-app navigation, so on a refresh or a deep link it is empty
and the model argument was undefined. That is what useChat seeds selectedModel
from, so the composer sent NO model — confirmed live in the log as
"Model selected for chat … clientModel=null" on the owner's own session. The
server then fell back to DEFAULT_MODEL, the bare harness, which names no tier,
so the picker rendered the raw string.

The same file already knew this. Twelve lines down,
initialModel={props.model ?? locationState?.model} carries a comment saying
locationState.model "is written by nothing, so it was the only source and always
undefined on resume". That was applied to the child prop and missed on the
useChat call above it — the call that decides what gets sent. props.model is
detail.officerModel, correct and populated on every refresh.

Why it looked random: clicking a session from the list carries location state,
so the picker was right; only a refresh lost it. And it never healed, because no
model sent means the server re-derives the bare harness and record() rightly
refuses to store a tierless one.

pastilhasandClaude Opus 5 92841efac9 the chat panel seeded the model picker from the wrong id space
/chat and Command HQ both pass detail.officerModel into the picker, each with a
long comment saying why. ChatPanelWrapper passed detail.model — what the API
served (claude-fable-5) rather than what the picker offers (claude-code/fable).
The server already resolves the right one, falling back to a family guess from
the transcript, so the panel was discarding a correct answer to show a raw id.

It is sent back, too. isClaudeModel is startsWith('claude-code'), so
claude-fable-5 fails it and the turn dispatches to OpenCode. The clamp that
would catch it only fires while officer still holds the session in memory,
which is exactly not the case after a restart.

This is one half of the reported "the dropdown just says claude-code". The
other half — DEFAULT_MODEL being the bare harness, every adopted session
carrying it, and record() rightly refusing to store it so nothing self-heals —
is written up in todo/known-bugs/the-model-picker-shows-the-bare-harness.md
with the fix it needs: model:resolved already carries the answer and is already
display-only on the client, but it is durable:false, so a refresh never sees it.

pastilhasandClaude Opus 5 0096392cde a task the agent woke up to starts a turn
Refreshing a chat lost the agent's answers: the turn folded to a seam and
printed "Turn finished · no closing message" over a turn that had plainly
answered. Reported against a commander, where it happened on most refreshes.

The durable log was innocent. A refresh renders from Claude's .jsonl, and the
harness delivers a finished background task as the agent's next user message —
a <task-notification> envelope. The parser dropped it so it would not replay as
a raw XML bubble you appear to have typed, and dropped a turn boundary with it,
because turn-rows derives turns from the message list. The woken turn merged
into the one before it, so that turn's closing prose became mid-turn work and
folded, and the merged segment ended on a tool call, which earned the marker.

Measured on the reported session: 30 messages, one user message, one fold
hiding seven answers, the marker reproduced at 21 of 30 refresh points.

The envelope now rebuilds into the same task row a live task:notification
produces, carrying startsTurn. buildRows makes that a boundary and buildTurn
exposes it as the turn's opener. Separately, the marker is withheld when a
segment ends on a tool call we never saw come back — still running, or cut off
holding it. A completed trailing tool call keeps its marker, so the test
pinning that live behaviour is unchanged.

pastilhasandClaude Fable 5 887f702c05 todo: resurrect projects/apps, with the archaeology attached
the idea is not settled. the card exists so the history is not dug out
twice: user apps were born 2026-02-27 as a publishing system that made a
personal app a first-class workspace panel, /projects was its authoring
surface, and both went a day apart at the end of july — 1440 deletions.

the part worth knowing before rebuilding: the app registry used to be
mutable at runtime, registerApp keyed on email/slug, and the note left
where it stood argues well against it. the plugin system solved the same

pastilhasandClaude Fable 5 420cd07507 /todos: a kanban board over the todo/ tree, owner-only
The filesystem is the database: GET reads the tree through the same module the
index generator now imports, PATCH splices frontmatter (status, priority, due,
order) and never touches a body byte, and every write regenerates TODO.md.
Columns open/doing/blocked/done, native drag between them, selection and theme
filter in the URL. Registry entry 'todos' (kind admin, 22 entries, docs:check
green), isSuperAdmin double-gate on the router.

pastilhasandClaude Opus 5 1ae986bb31 convention: an agent's commit names the session that made it
Three agents committed to this repository in one night and `git log` could not tell
them apart. `Co-Authored-By` says "an agent", which stopped being useful the moment
there was more than one.

So a trailer carrying the transcript id — not the session name, because names are
renamed by restarts and two sessions were renamed in a single night while their
transcript ids survived. The transcript holds the reasoning a commit message
cannot: what was considered and dropped, what was measured, what the owner decided.
A commit that names its session is one whose "why" is still answerable later.

The precondition is not built and is now a todo: an agent cannot reliably discover
its own transcript id. No environment variable carries it and the only exposure is
a background task's output path, so learning who you are means starting a job you
do not need. `commanderBlock` already hands a commander its id, so the mechanism
exists for one case and wants generalising.

Until then: an agent that knows its id adds the trailer, one that does not leaves it
out rather than guessing.

pastilhasandClaude Opus 5 c7b767aa04 todo: a worker cannot verify a delegation, so the owner says it in person
Diagnosed across a full night of one session managing another. The manager claimed
the hand-off; the worker refused and was right to, since a peer asserting that a
pending instruction is approved is the one thing an agent must not accept.

Two problems, and only one is about identity. Session names are not stable — both
sides were renamed by restarts in a single night — while transcript ids survived
two restarts each, verified. So durability is nearly free. Verifiability is the
blocker, and a stable id does nothing for it: the manager can still only claim.

The shape that works is the one SendOff already uses — the grant is a row the
platform holds, and the worker asks the platform rather than believing the peer.

Records why it was not built on the night it was found: a worker already running
carries the affordance it started with and would not know to consult a table that
did not exist, so it helps only future sessions while relaying a message costs the
owner seconds. Shipping the table is the easy half.

pastilhasandClaude Opus 5 7ce5af88aa todo: close the invisible spawned agent
The endpoint, table and ingest all existed and nothing called them, so the table
read empty and the feature looked unbuilt. Ingest on read means an empty table was
itself the symptom: nobody had looked.

The proposed second fix — the loop echoing the transcript id — turned out
unnecessary. The ids are already in the loop's spawned record, which the endpoint
ingests, so they reach the UI without the loop narrating anything.

pastilhasandClaude Opus 5 41fffbebe9 todo: close delivering a turn to a named session — answered from both ends
SendMessage does agent-to-agent with notify_when_idle instead of a poll, proven
tonight when one session took over the localisation hand-off from the owner. The
nudger does backend-to-session on a schedule, which is how a commander now reports
into its own conversation rather than a job panel.

Kept open deliberately: spawning a NEW session from a non-chat caller. The harness
Agent tool does not close that — it is available to a chat agent and nothing else,
which is why a commander's loop still shells out to claude -p.

Also kept: 'a spawned agent is invisible in the interface'. That is a defect in
Officer's own UI with a one-echo fix, and deleting it because an affordance now
describes coordination is exactly what docs/affordances.md warns about — an
affordance describing a defect calcifies it.

pastilhas be29ae7aa7 delete two unreferenced components from another codebase
MarkdownEditor and ui/start-confetti-button had no importers anywhere in the repo
and both carried a different product's content: MarkdownEditor hardcoded
https://app.pertento.ai/logo.png with alt="Pertento", and start-confetti-button
spoke about 'the experiment' and 'Draft/Created' statuses.

Translating either would have put feature words into ui.*, which D6 forbids —
a shared namespace may not name a feature.

todo/inputs-outside-forms named MarkdownEditor as deliberately-unwrapped, so that
entry is updated rather than left pointing at a deleted file.

pastilhasandClaude Opus 5 4ea25d76c8 todo: the SendOff size limit should be per user, from settings
512 MB was chosen as enough-for-now on the day the feature landed, and it applies
to every account equally. The owner asked for it per user before the code was an
hour old.

Notes the adjacent question while it is in view: a size limit bounds one send, and
nothing bounds what a sender accumulates in somebody's tree over a month.

pastilhasandClaude Opus 5 a6e7f64ef2 todo: a commander should suggest the cheapest model for each half of itself
Wanted 2026-08-22, for later. Before arming anything, a commander weighs how hard the job actually is and
proposes which model each half should run on.

TWO models, which is what makes it more than a generic "use something cheaper" note. A commander's own turns
are conversation plus one piece of bash; the agent its loop spawns does the real work and its difficulty is
set by the job. The deploy commander is the worked example — its own turns were unremarkable on Sonnet while
the spawned agent judged six hosts, parsed a plan, decided what to skip and wrote an honest report.

Suggested, never imposed: the failure mode of choosing too small is not a slower answer, it is a watcher
firing on the wrong condition or an agent half-finishing a deploy.

Recorded with the reason it is not urgent: nothing measures whether the choice was right. A spawned agent's
cost is not captured at all yet — the column exists and is always null — so a commander suggesting Haiku has
no way to learn it was wrong. This wants the cost work first, or at least the knowledge that until then it is
a judgement with no feedback loop.

pastilhasandClaude Fable 5 a356656a60 hold bun at the 1.3 series until 1.4 has been watched
bun 1.4.0 was published 2026-08-20 and https://bun.sh/install serves
whatever is newest, so machine-setup provisioning a box today would put a
two-day-old release under the platform and every pm2 app except
officer-pty. The owner asked for a temporary hold on 1.3.

The SERIES is pinned, not a patch — BUN_SERIES=1.3, resolved to the newest
1.3.x at install time so bug fixes inside the series still land, and no
1.3.14 to rot into "the version we happened to pick" the way setup_22.x
did for Node. The version reaches the installer as its documented first
positional argument (a release tag), and install_bun refuses to run with
an empty one: taking whatever bun.sh serves is the single outcome the pin
exists to prevent, so no bun at all is the better failure. Loud, and
officer-setup's pre-flight already stops on a missing bun.

Resolved from the npm registry rather than GitHub's releases API, which
is the obvious source and the wrong one — 60 unauthenticated requests an
hour per IP, and it returned 504 twice while this was written. An empty
answer installs nothing, so where it comes from is load-bearing.

The section now reads four states instead of two. "Installed" was one
answer covering a machine inside the pin, one behind it, and one past it;
past it is the case worth catching, since that is what bun upgrade leaves
and nothing else reports it. Above and below get different prose and both
offer to move; nothing is corrected silently.

What a setup script cannot cover: bun upgrade takes no version argument —
latest stable or --canary, verified against its own --help — so it always
jumps past the pin without saying so. Hence the doctor check, which reads
engines.bun rather than repeating the number, because a second hardcoded
copy is a second thing to drift. bun ignores engines (verified: an install
declaring 1.9.x ran clean under 1.3.14), so the field is the declaration
and doctor is the enforcement. Confirmed bun install --dry-run still
resolves frozen with the field present and bun.lock unchanged.

This host is already on 1.3.14 and inside the pin, so nothing moved here.
Also fixes three more stale process counts in the same block.

pastilhasandClaude Opus 5 a15fadbddc 27 tests on the file standing between a member and a shell
authorize.ts had none, and its own header is what says why that mattered: every deny path in the platform
ends there, and the failure mode of a permissive default is not a bug report, it is someone else's session.

It had none for a structural reason rather than an oversight. Every path needed two database calls, and the
only file here that mocks officerdb leaks its stub into whatever runs after it — so the obvious approach
would have traded one untested file for a flaky suite.

So the decisions are split from the fetching. resolveEffectivePermissions, decideApiRequest and
decideWsProvider are pure functions of their arguments; the async wrappers keep the role cache, the
fail-closed catches and the shape callers use. No behaviour change, and the live gate still answers 401 on
file-browser, users and tasks.

REAL registry keys throughout, deliberately: a suite built on invented permissions keeps passing after a
rename, which is the failure an authorization table can least afford. If a key here disappears this file
goes red.

Pinned beyond the happy paths — the owner carries no grants to consult; core is write unconditionally; a
confined grant is dropped without a Linux user and all three drop together; execution and admin grants in
the table are ignored even though no CHECK stops the row existing; an unknown key is ignored without
disturbing what is legitimately held; self-service is exact in method AND path; a socket needs no level; an
unauthenticated caller is refused every door.

Two gaps are stated in the file rather than left to be found: ownerOnly has no declaring permission yet, so
testing it would test the fixtures; and the grant cache's contract is a claim about call sites, not logic.

Found while writing them: readOnlyWrites paths are relative to the permission's api prefix, and getting that
wrong fails as "no permission covers this path" rather than as a level error — a misleading message for a
misleading path, now commented at the test that hit it.

pastilhasandClaude Opus 5 0c2ff88c88 a commander is a commander wherever it is opened
Fixing a regression I introduced last night. Commander rows in the Live list were changed to open in /chat
rather than navigating to Command HQ — right, and it cost the composer its commander controls, because
`isCommander` was computed from the ROUTE: `manager.context === 'command-hq'`. So the same commander,
rendered on a different screen, silently lost "exit and hand back, then re-arm" — the only fire behaviour a
watcher wants, and the one the dialog makes default inside a commander.

GET /chat/sessions/:id now reports isCommander, derived from the session's own cwd by the same
isCommandersDir already used by the sessions list and /chat/live. The answer travels with the conversation.

The composer reads one value, manager.isCommander, true when EITHER source says so — and both are needed.
The screen knows when Command HQ starts a commander, before a session or a transcript exists for any route
to report on. The session knows once it does, wherever it is opened. Screen-only was this bug; session-only
would have broken the brand-new composer, which is where the whole thing starts.

Verified on a real commander rather than by reading: 172cdd8c resolves cwd=…/commanders and
isCommander=true.

pastilhasandClaude Opus 5 c982353381 the boot check now reads the sockets that are served, not a list beside them
assertPermissionTotality exists to refuse a surface nobody has gated, and it was reading the wrong list:
Object.keys(handlers) — the map of implementations — while Bun served a hand-written route table twenty
lines away. The comment beside it said neither could be a stale copy of the other. That was false, and it
had a live instance: /api/cliamp/ws and /api/cliamp/audio/ws stayed in the route table for two days after
their handlers and registry claims were commented out. Not exploitable — isWsProviderAllowed finds no
permission and 403s a member, while the owner upgrades onto a dead socket — but precisely the drift the
guard is for, invisible to the guard.

Now there is one declaration. WS_ROUTES maps path → provider, the route table is generated from it, and the
check reads it. A socket route cannot exist without being checked.

Two smaller guards arrived with it. A route naming a provider with no handler refuses to boot, with the path
in the message, instead of 500-ing on first connect. And the provider union that was inline in upgradeWs is
named, so the route table typechecks against what that function can actually serve — which caught my first
attempt, where WS_ROUTES was Record<string, string>.

sidecar and dev-proxy are listed explicitly as served-but-absent-from-WS_ROUTES, because they upgrade
through their own handlers rather than upgradeWs. Named so the absence cannot read as an oversight.

Half the TODO was stale and it is recorded as such rather than quietly closed: the eight red tests it cites
have been green since cliamp was deleted on 2026-08-15. Deleting cliamp removed the symptom and left the
shape, which is the more interesting half.

Verified against the real prefix lists rather than by reasoning: the served set passes, one unclaimed
provider is refused by name, all five generated routes answer 401, and the server boots.
