pastilhasandClaude Opus 5 adf922de30 add the officer-headscale sidecar and its server registry ui
officer-headscale owns the whole Headscale contract: the registered servers and
their admin api keys, the >=0.29 version floor, and every multi-call composition
the ui needs. the platform side is auth+forward only and holds no headscale
credentials, so the existing /api/vpn/enroll route and its HEADSCALE_* env vars
are untouched and unrelated.

officer manages many servers rather than one. the owner registers each with a url
and a key generated on that server and switches between them; exactly one is
active, enforced by a partial unique index rather than by convention. keys are
encrypted at rest and never leave the sidecar — the list projection cannot return
one. registration validates before it saves: an unauthenticated GET /version to
prove something headscale-shaped is there and meets the floor, then an
authenticated call to prove the key works. an edit that moves either half
re-validates.

there is deliberately no transparent /api/v1/* passthrough. headscale serialises
every uint64 as a json string and its rest shape moved repeatedly below 0.29;
proxying raw would push all of that into the browser, which is the mistake the
soulseek panels made with 37 raw upstream calls.

the /headscale workspace is nav + view over the panel system. only the servers
section is implemented — nodes, users and pre-auth keys say so plainly rather
than rendering an empty table that reads as a failed fetch.

pastilhasandClaude Opus 5 418729a470 temporarily allow any origin on /api/music
Off unless ALLOW_ANY_ORIGIN_MUSIC=true, so it is opt-in per host and reverting is an env
edit rather than a deploy. Set on this host now; the flag and the two call sites come out
when the tailnet becomes the perimeter and the music app stops needing to be public.

It drops one layer, not the lock: /api/music still requires a valid token through
userMiddleware, and the non-owner account backstop in originScopeMiddleware still confines
music accounts to /api/auth + /api/music whatever Origin they claim. Worth being plain
about what is lost — Origin was never authentication here. `officer://<hex>` is chosen by
the client, trivially forged outside a browser, and extractable from any shipped app
binary. It is defence in depth, and this removes it for one path prefix.

Two gates had to know: userMiddleware, which is what actually 403s, and the CORS origin
callback, which would otherwise echo an empty origin and block a browser client that
userMiddleware had already allowed through.

pastilhasandClaude Opus 5 4598e53c89 derive app origins from the environment
Each app origin was declared three times — destructured from process.env, listed in
APP_ORIGINS, then given a rule — so adding an app meant editing the same file in three
places and remembering all three. Two apps in and the list was already wrong: OffTail had
been added to .env as OFF_SCALE_ORIGIN, which nothing read, so it did nothing.

Any `OFFICER_<APP>_ORIGIN` in the environment is now an app origin, and its rule comes
from its own name: an app may reach /api/auth (it has to sign in) plus the one feature it
is named for, so OFFICER_VAULT_ORIGIN gets /api/vault without being told. Adding an app is
adding an env var.

Two things stay hand-written because they are not that convention:

- OWNER_ONLY_APPS ('APP') — the main app is the whole platform rather than one feature of
it, so it keeps full access but owner-only. A different kind of rule, not a path scope.
- APP_SCOPE_OVERRIDES ('TAIL' → /api/vpn) — the one app whose name and API surface differ.

NON_OWNER_PATHS also stays, and is worth not mistaking for the music app's rule even
though the value matches: it is the ACCOUNT backstop, applied whatever Origin a caller
claims or omits, and it is the airtight half of that pair.

Also renames MUSIC_APP_ORIGIN to OFFICER_MUSIC_ORIGIN (the other three already had the
shape) and drops the dead OFF_SCALE_ORIGIN. Env and code changed together; .env on this
host is updated, so this needs a restart, not a migration.

Verified the derived rules against the live .env: APP → superAdminOnly, MUSIC →
auth+music, VAULT → auth+vault, TAIL → auth+vpn — identical to what was hardcoded.

pastilhasandClaude Opus 5 44a9124ef5 add POST /api/vpn/enroll for OffTail
The in-app Tailscale needs one thing from the platform: a way to turn an authenticated
Officer session into a Headscale pre-auth key, so the phone registers itself instead of
someone pasting a key by hand. The VPN's control and data planes talk directly to
Headscale — never through /api — so this is not a proxy and should not become one.

Headscale itself runs on a separate host, managed manually. The platform consumes
HEADSCALE_URL (also returned as controlUrl) and HEADSCALE_API_KEY, both from the host
env. Neither is set yet, which is why an unconfigured instance answers 503 rather than
crashing — Headscale is being stood up in parallel.

The response is `{ controlUrl, authKey }` exactly, because enrollVpn() in
@officer/core/officer-net.ts reads those two fields; changing the shape means changing the
app.

Two things the spec's sketch does not do:

- The `user` field changed meaning across Headscale versions — a name on <=v0.22, a
numeric id on v0.23+ — and we cannot see which one is running from here. So it resolves
the id via /api/v1/user and tries that first, falling back to the name. Whichever the
live server accepts wins, and neither version needs a config flag.
- Upstream calls carry a 10s timeout, and upstream error bodies are logged but never
returned to the client: that is an admin API and its errors are descriptive.

The standalone app's origin follows the platform's own convention rather than the spec's
literal: every other app origin is an env var with a scope rule, so this one is
OFFICER_TAIL_ORIGIN (set in .env on this host), restricted to /api/auth + /api/vpn the way
OffVault is restricted to /api/auth + /api/vault. The OffTail tile embedded in the main
Officer app needs nothing — it reuses OFFICER_APP_ORIGIN.

Not implemented: the optional GET/DELETE /api/vpn/devices. They are not needed for a first
connection and are better written against a running Headscale.

pastilhasandClaude Opus 4.8 c023082975 slskd: scaffold reverse-proxy sidecar
Add officer-slskd, a singleton sidecar that reverse-proxies to a
self-hosted slskd (Soulseek) instance and reports its loopback port to
the API on connect. All slskd knowledge (URL + API key) lives in the
sidecar; the platform is a thin auth+forward proxy for /api/slskd/* and
holds no slskd credentials. Mirrors the officer-vault pattern.

pastilhasandClaude Opus 4.8 fcf6715844 vault: Vaultwarden reverse-proxy as the officer-vault sidecar
Transparent pass-through fronting a self-hosted Vaultwarden so the OffVault
(Bitwarden-SDK) app reaches it through the platform's per-app origin gate. True
out-of-process sidecar (officer-vault): it owns all Vaultwarden knowledge (URL,
paths, notifications WebSocket) on a random loopback port and registers via the
sidecar connector; the platform is a thin origin-gated forwarder that knows only
the sidecar's port. Never decrypts/parses/rewrites/logs bodies.

- sidecar/vault: HTTP + notifications-WS proxy to VAULTWARDEN_URL, /_health
- api/vault: sidecar-port discovery + thin forwarder + WS pipe + origin gate
- origin: OFFICER_VAULT_ORIGIN allow-listed, scoped to /api/vault
- mounted top-level (not protected) so the Bitwarden bearer token isn't 401'd
- protocol: vault:server event; ecosystem: officer-vault app

pastilhasandClaude Opus 4.8 35973a5505 activity: follow the agent's background work live + chat-event retention
"Activity" (placeholder name — jobs/tasks were taken) = watch background tasks
scroll in parallel with chat. Built DB-free; NOT restarted — deploy + test in
the morning.

- NDJSON progress contract (activity/progress.ts): capabilities append
{job,cap,phase,status,pct,detail,ts,...} lines; tolerant parser treats any
JSON object with phase/status as structured progress, else a raw log line.
- Backend (activity/router.ts, owner-only, path-guarded):
  - GET /api/activity/tasks — registry by scanning /tmp/claude-*/<cwd>/tasks/
*.output (harness run_in_background) + announced detached jobs.
  - POST /api/activity/announce {name,path} — register a detached (setsid) job's
log so it's followable too (the setsid case is on the critical path, since
the warm worker now makes plain run_in_background the default for heavy jobs).
  - GET /api/activity/stream?task=<id>|path=<abs> — SSE tail (poll + offset),
    emitting {kind:'line'|'progress'} with NDJSON parsed.
- Frontend /activity screen + Radio nav item: task list (active dot) → live tail
with a phase/pct progress header + raw log, following the /system-monitor pattern.
- Retention: startChatEventRetention() prunes chat_session_events >7d every 6h
(wired in bootstrap) so the durable queue stays bounded.

Verified headlessly (no restart): parseTailLine classification, and the scan
finds 53 real task output files. Endpoints + UI untested until deploy.

Deferred (see handoff): cross-device sync + OpenCode parity (both touch the
now-stable chat path — won't ship un-restart-tested); task:progress into chat.

pastilhasandClaude Opus 4.8 d1e19d1473 system-monitor: /system-monitor route (CPU/mem/disk/processes) + page titles
- Backend GET /api/system-monitor/stats: one snapshot — CPU overall + per-core
(two /proc/stat samples), memory + swap (/proc/meminfo), disks (df), load,
uptime, top-20 processes (ps). Owner-only via the account gate.
- Frontend /system-monitor screen: polls every 2s; CPU/Memory/Disks cards with
bars + per-core mini-bars, top-processes table. Nav dock "Monitor" item.
- Register /music and /system-monitor in usePageTitle RULES so the browser tab
and editable header title update on those routes (/music was missing too).

pastilhasandClaude Opus 4.8 b40464632c auth: origin-scope the music app to /api/auth + /api/music
Add MUSIC_APP_ORIGIN to the origin allowlist and a global
originScopeMiddleware that restricts scoped app origins (the standalone
officer-music client) to their permitted path prefixes — /api/auth and
/api/music — and 403s everything else. The main web origin is unaffected,
and the gate no-ops while MUSIC_APP_ORIGIN is unset.

Lets extra sign-in-only users authenticate through the music app and reach
only music + auth, without reintroducing any per-user permission scheme.

pastilhasandClaude Opus 4.8 9d01000578 music: officer-music sidecar + /api/music streaming proxy
Adds an officer-music sidecar that owns an audio-streaming HTTP server, and a
thin authenticating proxy on the platform. All processing (path resolution,
byte-range streaming, ffprobe duration) is in the sidecar; the platform only
authenticates and forwards.

App-facing contract (handoff):
  GET /api/music/stream?path=<home-relative path>&token=<jwt>
    - auth via userMiddleware (Bearer or ?token= for media elements)
    - 200 full / 206 on Range, with Accept-Ranges, Content-Length,
      Content-Range, Content-Type, and X-Audio-Duration (seconds, ffprobe)
    - path resolved within HOME_DIR, traversal-guarded (400); 404 if missing
Purpose: stream + seek without pre-downloading the whole file — the app can
read X-Audio-Duration instead of scanning for VBR duration.

Pieces:
- sidecar/music/{index.ts,stream-audio.ts}: Bun.serve on a random port, /stream
+ /health, duration cached by path+mtime; reports its port via a new
  music:server sidecar event on connect.
- api/music/{sidecar-server.ts,router.ts}: capture the port; reverse-proxy
/api/music/* → sidecar, streaming status + headers through.
- protocol.ts music:server event; hono.ts mounts /api/music; ecosystem adds
  officer-music.

brunorezioandClaude Opus 5 1ac79f9c68 remove the onboarding flow and the accountMode leftover
Onboarding was dead in three layers:

- The OnboardingAdmin screen was only reachable from a route block in App.tsx
that has been commented out, so it never rendered. Its ServerTypeCard carried
accountMode ('organization' | 'single'), inherited from the codebase this was
based on and meaningless for a single-user platform.
- Two /onboarding-complete endpoints, one public and one protected, that no
frontend code called. Both read a server_config key that was never written, so
both answered false while the app's own path defaulted to true.
- HomeScreen gated on settings.onboarding.complete to show a welcome panel, and
seedHomeDir created an Onboarding folder from DATA_PATH/Onboarding and
/Onboarding_Admin — neither seed directory exists, so it only ever produced an
  empty folder.

Also drops the onboarding key from UserSettings and the now-empty home-header
panel from the default home layout.

brunorezioandClaude Opus 5 044aacf4d5 remove the dead multi-user surface
Officer is single-user: the server owner is the only account, created once by
/auth/bootstrap. Everything that existed to serve additional users was
unreachable, so it is gone rather than left looking like it does something.

Accounts: drop the invite / resend-invite / delete / list-users routes and the
Users settings screen, the inert /auth/signup handler, and the account
verification chain it fed (verify, resend-verification, VerifyScreen, the
UserInvite + VerifyAdmin + VerifyRegistration templates). /auth/verify-token
survives for password resets only, and now requires a reset-password token
rather than accepting any signed JWT.

Roles: drop the users.role column and the four-value USER_ROLES enum. The
permissions table granted every role identical methods, and every
role === 'Super Admin' check was permanently true. The JWT no longer carries a
role claim.

Sandbox: remove sidecar/sandbox.ts and its five call sites. bwrap was selected
only for non-Super-Admin users, so it never ran. It was also not a usable agent
jail as written — --share-net, the project root (with .env) bound read-only,
and runuser dropping to the server's own uid. Rebuilding it for agent
containment would be a different construction, and git history keeps this one.

getHomeDir keeps its DATA_PATH meaning; the new getOwnerHomeDir resolves the
owner's real login home, which is what terminals, chats and task runs use.

pastilhasandClaude Opus 4.8 49df1c0b0c chat: rename the pi chat transport + model list to chat (Stage 4b/1)
Pure rename, no behavior change. Moves the misnamed "pi" chat harness into the
chat namespace:

- api/pi/{websocket,session-manager,types,logger,list-models} → api/chat/
- merge api/pi/rest.ts into api/chat/chat.ts (/pi/models → /chat/models,
  /pi/stt → /chat/stt); drop the piRestRouter mount
- PiEvent → ChatEvent, piWebsocket → chatWebsocket, listPiModels → listChatModels
- WS route /api/pi/chat/ws → /api/chat/ws, provider tag 'pi' → 'chat'
- frontend: useChat/useAudioRecording URLs, usePiModels→useModels /
  useVisiblePiModels→useVisibleModels / useEnabledPiModels→useEnabledModels,
  'PI_MODELS' query key → 'CHAT_MODELS', attachments provider 'pi-mono' → 'chat'

The /pi-mono provider/harness settings router is renamed separately (next commit).
Note: the WS route change requires the mobile app to point at /api/chat/ws.

pastilhasandClaude Opus 4.8 70555c8d71 chat: retire the old saved-session store (Stage 4a)
Deletes all session persistence that isn't Claude's native transcript store, per
the "only harness-native session management survives" rule.

Backend: delete api/pi/storage.ts (meta.json+messages.json file store), the
api/saved-sessions router (+ unmount), the /pi/sessions REST endpoints, and the
storage.save/loadSession calls in the chat WS handler (in-memory session-manager
stays for live turns; no disk persistence — Claude's transcript is the record).
Also drops the Postgres saved_sessions layer: schema/chat.ts, queries/saved-sessions.ts,
its types and re-exports.

Frontend: delete state/useSavedSessions, ChatList, and the ChatHistory Widget
(all pure saved-session UI); slim ChatHeader to a label; strip the auto-load-latest
+ Save wiring from ChatPanelWrapper and ChatDetailPanel; drop the old resume path
from useChat and SessionListPage; remove the /chat/saved/:id route and the
useInitialData prefetch.

Behavior removed (intended): the Save-session button, email/project panels
auto-resuming the last chat, and /chat/saved/:id. /chat itself is unchanged —
already fully on Claude transcripts. The orphaned saved_sessions Postgres table
is dropped on the next `bun db:push`.

pastilhasandClaude Opus 4.8 319cf39e84 chat: read the /chat session list from Claude's own transcript store
First slice of making Claude's session store the source of truth. Adds a reader
(api/chat/claude-sessions.ts) that lists sessions straight from Claude's JSONL
transcripts under $HOME/.claude/projects/<cwd-slug>/, plus GET /chat/sessions
over a dedicated per-user claude_sessions working directory. No bookkeeping
layer — Claude's files are authoritative. Verified against real transcripts.

New POST /api/rescan re-runs the boot item setup (ensureItemDirs +
